Why most AI use cases are too vague to be useful
The real bottleneck in AI projects is often not the model. It is that the supposed use case is still too fuzzy to build, test, or judge properly.
Most AI ideas sound better in conversation than they do in implementation.
That is usually not because the ambition is bad. It is because the idea is still carrying too much fog.
A team says it wants to “use AI for knowledge management,” or “add AI to customer support,” or “build an AI assistant for the business.” Those statements may describe a direction of travel, but they do not yet describe something a team can build well.
They are not use cases. They are themes.
That distinction matters more than people think.
The problem with vague AI ambitions
A vague AI idea creates false alignment.
Everyone in the room can agree with the headline while quietly imagining a different product, a different user, a different workflow, and a different definition of success. The project feels coherent because the language is broad enough to absorb disagreement.
That is why many AI projects produce the same sequence:
- early excitement
- broad demos and promising possibilities
- confusion once implementation starts
- disappointment when nothing feels production-worthy
At that point, the failure is often blamed on the model, the tooling, or the team’s prompting skill.
Sometimes those really are problems. But often the deeper problem is simpler: the team never got specific enough to know what it was trying to make.
What a real use case needs
A usable AI use case has more shape than a slogan.
It should tell you:
- who the user is
- what situation they are in
- what job or decision they are trying to complete
- what inputs are available
- what a useful output actually looks like
- what constraints matter
- how you would tell whether the result was genuinely helpful
Once those things become clear, the project starts to behave differently. It becomes easier to scope, easier to evaluate, and easier to reject if it turns out not to be worth building.
That last point is important. A good use case is not only easier to pursue. It is also easier to kill.
A quick before-and-after test
Compare these two statements.
We want AI to help with project management.
Now compare it with this:
When a project lead pastes a messy status update, the assistant should convert it into a clean weekly project brief with risks, blockers, decisions, and next actions in the team’s standard format.
The second one is immediately more useful.
Not because it sounds fancier, but because it forces decisions.
You can now ask concrete questions:
- what does a “messy status update” usually contain?
- what format does the final brief need to follow?
- what counts as a risk versus a blocker?
- what should happen when the source material is incomplete?
- how would a project lead judge whether this saved time or improved clarity?
That is the difference between an AI aspiration and an AI use case. One invites discussion. The other invites execution.
Why this matters before you build
Teams often hope specificity can wait until later.
The common instinct is to start broad, prototype quickly, and let the shape emerge as the work unfolds. That can be useful in some exploratory contexts, but it becomes expensive when the ambiguity sits at the center of the workflow.
If the moment of use is unclear, the output standard is unclear. If the output standard is unclear, evaluation becomes subjective. If evaluation is subjective, the team ends up arguing from vibes again.
This is why vague use cases create so much wheel-spinning. The project cannot improve cleanly because nobody has defined what “better” means.
A better default
The better move is usually to reduce ambition just enough that usefulness can appear.
That means choosing a narrower, more specific situation than the one people are initially excited about. It feels less glamorous, but it is far more productive.
A sharp use case lets you do three things that fuzzy ambitions do not:
- test it in a real workflow
- judge whether it actually helps
- improve it in small, concrete iterations
Once one narrow use case genuinely works, you can expand outward from something real instead of trying to solve “AI for everything” on the first attempt.
The practical standard
If you cannot clearly describe the moment of use, the input, the output, and the decision being improved, the use case is probably still too vague.
That is not a reason to abandon the idea.
It is a reason to keep sharpening it until a team can actually build, test, and learn from it.
In practice, that is where useful AI work usually begins: not with a grand ambition, but with a problem statement that has finally become specific enough to be real.
